As the organisation evolved, there was a clear opportunity to further enrich team collaboration, grow inclusive leadership and strengthen the growth experience in line with Hilti’s culture and business aspirations.
For over eight years, Lumina Spark has been a key part of Hilti’s approach to helping individuals and teams develop high performing and caring behaviours. Through Hilti’s distinctive Team Camp experiences, Lumina Spark helped shape Hilti’s culture for bringing out people’s potential and growing long-term organisational talent.
Hilti North America moved beyond traditional psychometrics to enhance team performance and personal growth with a fuller and more inviting picture of people’s potential. Lumina Spark provided a nuanced framework that strengthened collaboration, adaptability, and cultural alignment across the organisation.
By introducing Lumina Spark and the Spark Digital Suite through in-person Team Camps, team coaching and team onboarding, Hilti created engaging, practical sessions that explore the impact and perception of behaviour. Lumina Spark’s experiences like Journey to Composure and Spark Coach were used to support development with powerful yet intuitive perspective on opportunities for change.

Hilti North America has always believed its people are the foundation of its success. After years of relying on traditional psychometrics, the Organisational Development team recognised the limited behavioural development potential of an oversimplified view of personality. This prompted the search for an innovative tool that is both humanistic and accurate to meet their standard and culture for shaping outstanding talent development. Alongside this, switching to a psychometric provider who could support specific participant data privacy and security was a strong consideration too.
As the company embraced new ways of working and sought to drive sustainably high and caring teams, Hilti wanted the clarity of a fuller picture on developing their teams’ potential, beyond the assumptions of high-level personality labels. The aim was to equip their team members with a precise and practical awareness of their strengths and areas for development, and deeper awareness of how to connect with those around them. To harness that self-awareness to support greater emotional intelligence, adaptability, and collaboration. Ultimately, to create cultural alignment on developing high performing and caring behaviours together, through a shared understanding of how personal style and team dynamics influences business outcomes.
By implementing Lumina Spark, the Hilti North America Organisational Development team as part of the Office of the CEO, has delivered a richer, more nuanced framework for personal growth and team effectiveness, enabling employees to communicate more effectively, navigate complexity, and contribute to a high-performing and high-caring, aligned organisational culture.
Lumina Spark stood out immediately. It helped people see how their personality shifts in different contexts and offered a complete view through their Three Personas (Underlying, Everyday and Overextended) which provided a more complete picture of how people show up in their roles, how they respond under pressure and how they can flex to different situations.
Importantly, Lumina Spark introduced the power of Embracing the Paradox. Instead of choosing between Qualities, team members learned they can be both Empathetic and Logical, Structured and Flexible, Competitive and Collaborative. This shift in perspective allowed teams to move beyond either-or thinking and step into a more adaptable and self-aware mindset.

Rosalia Cunningham has been with Hilti for over 35 years. She began her career in HR in the late 1980s when behavioural diversity was a new conversation, and inclusion had yet to enter the mainstream. Since then, she has helped shape Hilti’s culture through creativity, resilience, and a deep belief in people. As Director of Organisational Development, she leads a team (as large as 12 members), known as Sherpa Business Coaches or OD internal consultants including Senior level management, along with Project Management across North America. The entire Hilti Group network had over 70 Sherpas world-wide.
Since 2019, Rosalia has championed the use of Lumina Spark at Hilti, and has been instrumental in aligning with their Learning and Development organisation’s imperatives. Along with residing in the Organisational and Culture Development and Learning and Development segments as offerings to their internal customers, it solidly sits at the heart of Hilti’s overall development experience, with tools like Journey to Composure, Spark Coach and the individual Splashes from peoples’ Portraits used in one-to-one development, team coaching and development and cultural alignment.
She sees Lumina Spark not just as a tool, but as a mindset, a way of helping people and teams understand who they are, how they show up, and how to work better together through adapting effective behaviours.
The 24 Qualities are always an eye opener for participants that two things can exist at the same time, for example you can be Empathetic and Logical and that's ok. People often put themselves in a box of either one thing or the other but exploring all 24 Qualities opens so many other possibilities."
Rosalia Cunningham led the shift. Hilti adopted Lumina Spark across its North American operations to drive meaningful cultural and behavioural change. Hilti introduced Lumina Spark through a distinctive format called Team Camps. These immersive sessions are guided like a journey to the summit, with facilitators acting as Sherpas who support and challenge teams to reach their highest potential. Each experience combines engaging activities with reflective learning, tailored content and clear commitments for practical application.
From onboarding new hires to supporting leadership and functional teams, Team Camps are built around the idea of a journey, guided like a Sherpa leading climbers to their highest potential. Hilti’s Team Camps are one to two full days, with an overnight typically for team bonding which includes:
The Lumina Spark team camp experience begins with connection, ice breakers and intention setting, before starting key learning experiences, with practical activities, individual reflections, and team challenges.
Alongside team camp sessions, Lumina Spark supports one-to-one coaching conversations where each team can map their Effective and Overextended selves, identify areas that they would like to improve, and agree clear development actions.

This Team Camp experience continues to expand into topics such as cross-cultural communication, emotional intelligence, team visioning, prioritisation and feedback. Exploring Hidden Treasures brings Underlying strengths to the surface that are often absent from Everyday behaviour but are crucial for connection, trust and long-term performance.
Increased collaboration and self-awareness
Since introducing Lumina Spark, Hilti teams have shown stronger collaboration, deeper understanding, and more thoughtful communication. Individuals are more aware of their behavioural style, especially when under stress and are better able to adapt to challenging situations.
The clarity gained from understanding the difference between Effective and Overextended selves gives people a practical tool to plan responses instead of reacting. That clarity has improved communication, decision-making and trust across teams.
The power of recognising individual Qualities
Participants gain confidence from recognising their underused strengths and from learning how to tap into Hidden Treasures in their Underlying Persona. This has helped teams not only bond, but delegate and collaborate more effectively.
Shared behavioural language
The Lumina Learning language has also become embedded within teams that have completed the process. People recognise qualities in each other, and use a shared language to connect, support and course-correct in the moment.
My Splash is almost completely opposite of my colleagues and since we’ve shared with one another our individual Qualities, we have a better understanding how to help each other when we collaborate on team camps or projects by assigning tasks based on our strengths.”

This rollout supports Hilti’s Lead 2030 strategy by building leaders who can adapt their behaviour, foster inclusion and drive team performance. Lumina Spark plays a central role by helping teams appreciate their differences and convert personal awareness into better team outcomes.
Hilti is excited to continue expanding Lumina Spark into new areas, starting with new leaders entering the business in 2025 and beyond. With demonstrable results and a clear behavioural language embedded in teams, Lumina Spark remains a cornerstone of Hilti’s plan to build emotionally intelligent and high-performing teams that deliver business results.
Future scoping will include giving every new hire a Lumina Spark Portrait experience. Hilti understands the need to “slow down” to “speed up” to accelerate integration from day one. This will broaden their orientation, as new starters gain immediate behavioural clarity about their working style, how they connect with colleagues and where they might overextend. That clarity reduces the time to build trust and helps teams become productive faster through shared understanding of working styles from the very start.

The ‘Self-Awareness’ module helped leaders increase their self-awareness, helped them manage their Overextensions, and emphasized building rapport effectively with diverse personalities. This approach not only built strong connections but supported inclusivity, a key value for City & Country. Using Lumina Spark to explore their 24 Qualities, 8 Aspects, and 3 Personas, they can learn their strengths and development areas and create appropriate strategies for managing their overextensions. To compliment this learning, the Lumina Splash app was used so participants could compare their Lumina Splashes. The Lumina Learning Card Game was also used to raise self-awareness and give an understanding of the model.
This module helped participants distinguish between leadership and management. Using tools like Lumina Leader360 and Lumina Leader, participants explored their leadership style and identified areas for improvement. The module covered essential topics such as the four principles of leadership, psychological safety, and the balance of support and challenge required to drive growth and productivity. Participants also learned how to embody the key pillars of effective leadership and develop a plan for their own leadership journey, focusing on what they wanted to achieve and the areas they needed to work on.
This module focused on empowering leaders to set their teams up for success through effective selection, onboarding, and performance management. Lumina Select helps people to learn how to implement a strong selection process, as well as best practices for onboarding new team members. The module covered key aspects such as setting clear performance expectations, agreeing on measurable milestones, and holding productive performance conversations. Leaders also explored how to hold themselves and others accountable, manage difficult conversations, and delegate tasks effectively.
Journey to Composure was also introduced to help leaders stay composed under pressure. It offered practical strategies for recognizing emotional triggers and responding in a more intentional, effective way during challenging situations.
This practical module built on the foundation of self-awareness developed in earlier sessions, using Lumina Spark as the backbone. Participants drew on their understanding of their own preferences and Overextensions to manage challenging conversations more effectively. The workshop raised awareness of the legislative framework around employment issues and clarified the distinction between performance management and managing performance issues. Managers explored when to seek support, how to apply company policies consistently, and how to build their confidence in dealing with performance concerns within their teams.
This module supported participants in developing confident, fair, and effective selection practices. Lumina Select was used to raise awareness of how personality and behavior can impact role suitability and to explore the qualities needed for success in different roles. Participants learned how to use the Lumina Select model to make informed, objective decisions during recruitment and onboarding processes. The workshop also covered the legislative framework around selection and clarified managers’ responsibilities in hiring new team members.
This module focused on the key elements required to build and sustain high-performing teams, using Team Viewer to allow the leaders to see the strengths and gaps in them as a team. It provided strategies for creating an engaged and effective team culture, fostering a learning mindset, and navigating the complexities of team dynamics. Emphasis was placed on developing resilience and managing conflict within shifting team environments. Over two days of workshops, the content explored topics such as team behaviors, goal-setting theory, feedback, and listening. The module also covered the stages of team development and practical approaches to empowering and developing team members, with tools like journaling used to support reflection and growth.
This module focused on equipping leaders with the skills to effectively coach and facilitate within their teams. It helped to develop an understanding of the key components of impactful coaching conversations, explored the benefits and challenges of adopting a coaching role, and built the capability to lead through coaching. Using tools such as Lumina Emotion and Spark Coach Plus, the module covered powerful questioning techniques, the GROWS model, and coaching for performance. Facilitation skills were also a focus, enabling leaders to guide discussions and foster team collaboration with confidence.
The final stage focused on empowering leaders to navigate organizational change with confidence and effectiveness. It combined key theories and practical approaches to driving innovation and continuous improvement while addressing resistance to change. Supported by Lumina Leader360, the module explored strategies for dealing with complexity, communicating during transitions, and fostering a learning culture. A blend of self-paced learning and interactive workshops helps participants apply these principles, culminating in a final presentation that incorporates change management techniques and a tailored development plan.
The program was a huge success and delivered significant benefits at both individual and organizational levels.

Measurable Impact: Evaluated using the Kirkpatrick Four Levels of Evaluation, the program showed strong positive reactions, learning outcomes, behavioral changes, and business results.
